Outbound agency vs in-house SDR team: cost, speed and control

An in-house SDR team wins when you have a repeatable motion, a manager with time to coach, and at least a year of patience. An agency wins when you need meetings sooner, want to test a market before hiring, or have nobody to manage reps. In the worked example below, one US SDR costs about $151,600 in year one against about $72,000 for an agency plan built from CIENCE's published prices. Tibexa is an outbound agency, so read our conclusions with that in mind.

Tibexa publishes this comparison and sells outbound services. Facts about other companies come from the linked sources, checked on October 18, 2026.

Who each option fits

Tibexa designs, builds and runs outbound systems, so we sell one of the two options on this page. We have tried to give the in-house case a fair hearing and say below where it is the better choice. Third-party figures were checked on 18 October 2026 and are linked where they appear.

In-house fits a company with a proven offer, a pitch that already works in conversation, a sales leader who can spend several hours a week coaching, and a plan to hire more than one rep. An agency fits a company that wants to know within weeks whether a market responds, has no sales manager yet, or would rather buy outbound capacity by the month than hire for it.

Neither option repairs a weak offer. If you are unsure about yours, read rewrite your offer before scaling outbound before you spend on either.

What each option costs

One public benchmark for SDR pay is The Bridge Group's 2025 research, which surveyed 351 B2B companies (78 percent North American, 83 percent B2B SaaS). It reports a median SDR on-target earnings (OTE) of $80,000 with a 68:32 split between base and variable pay, and a median SDR manager OTE of $146,000 with 6.4 SDRs per first-line leader (The Bridge Group).

Salary is only part of the bill. The US Bureau of Labor Statistics reported for June 2026 that employers paid $46.89 an hour in total compensation for private industry workers, of which $32.82 was wages and $14.07 (30.0 percent) was benefits (BLS). That covers all private industry, not SDRs, so we use its ratio of benefits to wages (14.07 divided by 32.82, or about 43 percent) as a rough load factor.

The tools a rep needs are priced publicly. LinkedIn lists Sales Navigator Advanced at US$1,799.88 a year (LinkedIn). Smartlead lists its Pro plan at $78 a month billed annually (Smartlead), and its page also shows a second price grid that conflicts with the plan cards, so confirm at checkout. Clay lists Launch from $167 a month billed annually (Clay).

Agency pricing is harder to find. We checked three agencies on 18 October 2026.

How three outsourced outbound agencies publish pricing and terms
AgencyPublished pricingContract terms as published
CIENCECampaign team $2,000 a month, platform $499 a month, each SDR from $1,750 (offshore), $2,500 (Europe) or $3,500 (US) a month, plus a held-meeting bonus and a one-time setup fee with no amount shown (pricing page)"Month to month, no long contract"
Belkins"Monthly retainer packages" with no dollar amounts (pricing page)Not stated for standard plans; custom terms for enterprise
Martal GroupA flat monthly fee for outbound lead generation and a flat fee plus sales commission for the two higher tiers, with amounts by inquiry (pricing page)3-month pilot (tier 1) or 4-month pilot (tiers 2 and 3), then a monthly subscription

Belkins's homepage says its service costs "just a fourth of the in-house cost" but shows no figures behind that. Treat it as a sales claim until a quote proves it.

Speed to first meeting and ramp time

A new SDR takes time to become useful. The Bridge Group puts the average ramp at 3.0 months, the lowest since 2010 and down from a 3.8-month peak in 2014. Its median annual SDR attrition was 40 percent (a 21 to 57 percent range between the 25th and 75th percentiles), average tenure was 1.9 years, and only 60 percent of reps were at quota, the lowest share in the study's history. Its summary does not give a time to hire, so add your own recruiting weeks to the front of that ramp. On the median attrition figure, a team of five should expect to replace about two reps a year, and each replacement restarts the clock.

An agency starts from existing infrastructure. CIENCE says setup is "live in less than 14 days." Live means campaigns are running, and the page gives no date for a first booked meeting.

For a sense of what a fast start looks like, our PR and brand agency engagement booked 24 meetings in its first 12 days and 130+ in total (case study). That is one engagement with an existing offer, so treat it as an example. Our planning benchmarks are more cautious: 2 to 3 percent of sends reply, 15 to 50 percent of replies are positive, and 30 to 50 percent of positive replies book. On 1,000 first-batch sends that works out to roughly 1 to 7 meetings, which is why the first month tells you more about your list and offer than about the channel.

Control and management load

With an in-house team you control the copy, the targeting, the data and the tools, and the rep learns your product from the people who built it. The cost is management time. At the Bridge Group's median of 6.4 SDRs per leader, a one-rep team means your head of sales is the manager, and their coaching hours come out of selling time.

With an agency, control depends on the contract and you should read it for four things. Who owns the domains, inboxes, lists and sequences if you leave? Can you edit the copy before it goes out? What does the agency count and bill: appointments, qualified leads or held meetings? What happens when the pilot ends? The units differ even among the three agencies above. CIENCE pays its SDR bonus on held meetings, Belkins's pages count appointments, and Martal's funnel counts qualified leads.

At Tibexa the client owns the infrastructure, data and copy, there is no lock-in, and we measure success on booked meetings. Our cold email systems work is built that way so a client can take it in-house later. The load on your side is a weekly review and fast follow-up on every meeting. Agencies book the call, and someone on your team still has to run it. We look for companies with capacity for 20+ sales calls a month for that reason.

Worked example: one SDR against one agency plan

This is an illustration with stated assumptions, not a quote. Replace each input with your own.

  • In-house salary: one US SDR at the Bridge Group median OTE of $80,000, paid at target, with benefits and employer costs added at the BLS ratio of 43 percent: about $114,300.
  • In-house management: 1/6.4 of the median manager OTE ($146,000), loaded the same way: about $32,600.
  • In-house tools: Sales Navigator Advanced, Smartlead Pro and Clay Launch at the prices above: about $4,700 a year. Recruiting, equipment, domains and extra data credits are excluded.
  • In-house output: 10 held meetings a month (the Bridge Group's median monthly quota) after the 3.0-month ramp, at half output during the ramp. That gives 105 meetings in year one, or 70 if the rep delivers two-thirds of quota.
  • Agency: CIENCE's published campaign team ($2,000), platform ($499) and one US SDR ($3,500), which is $5,999 a month or $71,988 a year. The bonus and setup fee are excluded because the page does not give amounts. CIENCE says each SDR produces "5 to 20+ qualified meetings a month"; we use the low end, 60 meetings a year. That range is the vendor's claim.
  • Value: a first-year contract value of $24,000 and 10 percent of held meetings becoming customers, so $2,400 of revenue per held meeting. Gross margin is ignored, so real break-even is higher.
Year-one result under the assumptions above (illustration)
LineIn-house SDRAgency plan
Year-one costabout $151,600$71,988 plus bonus and setup
Held meetings105 (70 at two-thirds of quota)60 (vendor's low-end claim)
Cost per held meetingabout $1,440 (about $2,170 at 70)about $1,200
Meetings needed to cover cost at $2,400 each6430

Both options clear a revenue-only break-even. The difference is the cushion. The agency plan breaks even at 30 meetings against 60 expected, a 2.0x cushion. The in-house rep breaks even at 64 against 105 at quota, 1.6x, and only 1.1x at two-thirds of quota.

Year two narrows the gap. With no ramp and no recruiting, a rep at quota delivers 120 meetings, which brings the cost to about $1,260 each, close to the agency's low-end figure, and the knowledge stays with you. That holds only if the rep stays and hits quota, and with 40 percent median attrition you should plan for some seats to turn over.

Decision table

Agency and in-house compared by criterion
CriterionIn-house SDR teamOutbound agency
Cost structureSalary, benefits, tools and manager time, fixed whether or not meetings comeMonthly fee, sometimes with a per-meeting bonus or commission
Time to first meetingsHiring time plus about 3.0 months of ramp (Bridge Group average)Setup in weeks (CIENCE: live in under 14 days); meetings follow list and offer quality
ControlFull control of copy, data and toolsSet by contract; ask who owns domains, lists and sequences
Management loadWeekly coaching; one leader per 6.4 SDRs at the medianWeekly review and fast meeting follow-up
FlexibilitySlow to scale downMonth to month at CIENCE; 3 to 4 month pilots at Martal
Knowledge keptWith the rep, for 1.9 years on averageWith you only if the contract and handover say so
Wins whenThe motion is proven, you plan 2 or more reps and a manager has timeYou are testing a market, have no manager, or need capacity quickly

A common route is to use both in sequence. An agency finds the segment, offer and script that book meetings, then the company hires reps against a script that is already proven. Volume is what makes the early testing informative: on our AI feedback SaaS engagement, multi-inbox infrastructure sending 1,000+ emails a day produced 40+ meetings a month (case study). Questions

How much does an in-house SDR cost per year?

At the Bridge Group's 2025 median OTE of $80,000, loaded with a 43 percent benefits-to-wages ratio from BLS private-industry data, a rep costs about $114,000 before tools and management. The BLS ratio covers all private industry, not SDRs specifically.

How long does an SDR take to ramp?

The Bridge Group's 2025 research reports an average ramp of 3.0 months. That excludes the time to recruit and hire, which its summary does not give.

Do outbound agencies publish their prices?

Rarely. Of the three we checked on 18 October 2026, CIENCE lists component prices, while Belkins and Martal Group ask you to inquire.

Can I keep the lists and domains if I leave an agency?

That depends on the contract, so ask before signing. At Tibexa, clients own the infrastructure, data and copy, with no lock-in.
